Over the past few years, most organizations have gotten comfortable with AI.
Or at least...comfortable enough.
Teams are using tools like ChatGPT, Claude, and Copilot to draft content, summarize documents, do research, brainstorm ideas, and answer questions.
And yes, there are real risks:

- bias
- inaccurate outputs
But fundamentally, these tools have lived in a relatively contained space.
They suggest.
They generate.
They respond.
They don't do.
That's Changing – Quickly
We're now entering a new phase:
AI that doesn't just answer questions, but it takes action.
Agentic AI systems can:
- Access your files
- Interact with your applications
- Update records
- Trigger workflows
- Move and modify data
In other words: We've moved from AI as an assistant to AI as an operator.

Chat vs. Action: Not the Same Risk Profile
It's tempting to think of this as a continuation of what we already know, but it's not.
But that doesn't mean chat-based AI is risk-free. With chat-based tools like ChatGPT or Claude, the primary risks tend to be:
- Sharing sensitive or confidential information into prompts
- Unclear data handling (where that information goes, how it's used, or retained)
- Inaccurate or misleading outputs
- Teams treating generated content as authoritative without verification
These are real concerns – especially at an organizational level.
(And in many cases, they're still not being managed particularly well.)
But importantly:
The risk is largely contained to what is shared and what is generated.
With agentic AI, the risk profile shifts. Now we're talking about systems that can:
- Access internal environments
- interact with applications
- modify or move data
- trigger workflows
Which means the question changes from: "What information is going in and out?"
To: "What actions are being taken – and where?"
Why This Difference Matters
With chat-based AI:
- The user is still the primary control point
- Outputs can be reviewed before anything happens
- Mistakes are often visible and correctable
With agentic AI:
- The system can act across multiple tools
- Changes can happen quickly and at scale
- Errors may not be immediately obvious
- And in some cases, they're harder to reverse
The Real Shift
The shift isn't just about better technology. It's about where control lives.
With chat-based AI, humans are still firmly in the loop.
With agentic AI: humans are increasingly designing the loop – but not always sitting inside it.
That's a very different model.
The "Helpful Intern" Problem
A lot of people are using a version of this analogy: It's like giving an intern access to your systems.
That's not wrong, but it's incomplete – because this "intern":
- Works at machine speed
- Can act across multiple systems at once
- Doesn't always behave deterministically
- And is often given access far beyond what a human would (or should) receive
We're not just delegating work, we're delegating execution.
"But It Asks Permission...."
Yes – in many cases, these systems prompt before taking action.
That's a good thing.
But in practice:
- People click "allow" quickly
- Permissions get granted broadly
- Scope expands over time

The safety model often assumes that careful, attentive users are making deliberate decisions.
Unfortunately, the reality is usually more like people moving fast, trying to get work done.
That gap matters – and leads to all sorts of problems.
This is Where Governance Comes In
Governance isn't a new concept. But in the context of agentic AI, it becomes operational, not optional.
This includes:
- Clearly defined access boundaries
- Intentional permission models
- Scoped integrations (not "connect everything")
- Human-in-the-loop controls for critical actions
- Auditability (what happened, when, and why)
Not because organizations want to slow down, but because speed without structure scales risk just as fast as it scales value.
The Real Risk Isn't the Tool
It's how the tool is implemented. Agentic AI is powerful. It can absolutely reduce friction, streamline workflows, unlock new efficiencies.
But without structure, clarity, and intentional design, it can also:
- Expose sensitive data
- Introduce hard-to-trace errors
- Delete data or files
- Or make changes at a scale that's extremely difficult to unwind
The Organizations That Get This Right
The winners won't be the ones who connect everything first, moved the fastest, or skipped straight to automation.
Instead, they'll be the ones who understood their knowledge environment, defined clear boundaries, implemented guardrails early, and scaled intentionally.
Final Thought
AI isn't new anymore. But this phase of AI – AI that acts – is. It requires a different level of thinking. Not fear, not avoidance. Not intentionality.
Because the question is no longer: "What can AI tell us?"
It's now: "What can AI do – and should it?"
